When I’m brought in as a VP, the stakes are high. Building a Data & Analytics department from the ground up isn’t just about filling roles—it's about creating a cohesive structure that delivers value across the organization.

Here is the exact process I follow to make it happen:

1. Assess & Understand Business Goals:
- Before making any hire, I spend time with the leadership team to understand the company’s strategic goals. This ensures alignment from day one, and frames the purpose for data-driven decisions.

2. Design the Team Structure:
- I identify key team functions: Data Engineering, Data Science, Business Intelligence, and Data Governance.
- Each function is crucial, and I allocate resources to sub-departments accordingly.

3. Hiring the Right Talent:
- Hiring starts with understanding the skillset each function requires.
- I prioritize candidates who blend technical expertise with strategic thinking.
- Avoid hiring toxic people, however technically competent they may be.

4. Creating Scalable Processes:
- I implement agile methodologies, ensuring rapid iteration and continuous feedback loops.
- This fosters a culture of adaptability and innovation.

5. Tool Selection & Infrastructure Setup:
- If a platform hasn't been chosen yet, I will choose scalable, future-proof technologies that align with company goals.
- Cloud-based solutions often take precedence for their flexibility and integration capabilities.

6. Establishing Data Governance & Compliance:
- A robust governance framework is non-negotiable.
- It ensures data quality, compliance with regulations, and protection of sensitive information.
- Don't forget you need an AI Governance framework as well

7. Fostering a Data-Driven Culture:
- Training and workshops are integral to making data a core decision-making process.
- Set up good relations with other leaders. Find out what their most significant needs are and deliver on them.

8. Measuring Success & Continuous Improvement:
- KPIs are established to measure impact, and learnings are iteratively applied to refine strategies.
